The £10k to £100k Gap Is About Systems, Not Just More Ads
Many Shopify store owners hit £10k/month and assume the path to £100k is simply spending 10x more on ads. It’s not. Scaling ad spend without fixing unit economics, operations, and retention typically results in more revenue at worse margins — not profitable growth. The stores that successfully scale to £100k and beyond do it by building systems that can handle 10x the volume without 10x the manual effort.
Phase 1: Solidify the Foundation (£10k–£25k)
Before scaling, ensure these are working:
- Unit economics — your contribution margin (revenue minus COGS, ads, and fulfilment) must be positive before scaling. Negative contribution margin means you lose money on every sale you scale.
- Email flows live — abandoned cart, welcome, post-purchase flows should be running and generating at least 20% of revenue
- Repeat purchase rate — at least 20–25% of customers making a second purchase within 90 days. Low repeat purchase rate is a product or experience problem that ad spend can’t fix.
- Conversion rate — at least 2% sitewide before scaling traffic. Sending more traffic to a low-converting store is expensive waste.
Phase 2: Scale Paid Acquisition (£25k–£50k)
Once the foundation is solid, scale paid channels systematically:
- Meta Ads — start with retargeting (highest ROAS), scale to lookalike audiences from your buyer list, then broaden to interest-based targeting. Scale budgets 20–30% every 3–5 days to avoid triggering the learning phase reset.
- Google Shopping — set up Performance Max campaigns with your full product catalogue. High-intent search traffic converts at 3–8%.
- Multi-channel — once one channel is profitable and scaling, add a second. Don’t add channels until you’ve maximised the first.
Phase 3: Build Retention Systems (£50k–£75k)
At this revenue level, the cost of acquiring new customers starts to constrain growth. The solution: maximise repeat purchase revenue so your CAC works harder.
- Loyalty programme launch
- Subscription offering for repurchaseable products
- Advanced email segmentation and win-back campaigns
- Post-purchase experience improvements (better packaging, thank-you notes, product care guides)
Phase 4: Operations and Team (£75k–£100k)
At this volume, the founder can no longer handle everything alone. Hire for: customer service (the first hire — it’s the most time-consuming task and has a direct impact on reviews and retention), fulfilment/warehouse (or outsource to 3PL), paid ads management (in-house or agency), and content creation. Every hire should remove the founder from a time-consuming operational task and free capacity for growth strategy.
