Most Shopify International Expansions Fail for Predictable Reasons
Translating your website and adding shipping to Germany is not international expansion. It’s international availability. True expansion — actually generating significant revenue in a new market — requires localisation, local payment methods, local marketing, local customer service, and understanding of local regulations. Stores that treat international as an afterthought (enable shipping worldwide and hope) underperform stores that treat each market as a distinct launch.
Market Selection Framework
- Demand signal — does Google Search Console show organic traffic from this country already? Are there existing customers from this market? These indicate demand without investment
- Market size — ecommerce market value and growth rate for your product category in the target country
- Competitive landscape — who are the dominant competitors? Do you have a differentiation that’s relevant to this market?
- Logistics feasibility — can you ship cost-effectively to this market? What are duties, taxes, and customs requirements?
- Regulatory requirements — product standards, labelling requirements, data privacy laws (GDPR for EU)
Localisation Checklist
- Language translation — professional human review, not just machine translation
- Currency display in local currency with local pricing (not just converted rates with odd decimals)
- Local payment methods — iDEAL (Netherlands), Bancontact (Belgium), Klarna (Germany/Nordics), BACS Direct Debit (UK)
- Local customer service hours and language capability
- Local return address or stated returns process for international buyers
- Compliance with local consumer law (EU: 14-day cooling-off period for all purchases)
Shopify Markets Configuration
Shopify Markets (Admin → Settings → Markets) lets you configure each target country with its own pricing, language, domain/path structure, and payment methods. Create a market for each priority country rather than a catch-all “international” market — this allows proper localisation per market and better analytics. Start with one market, get it right, then expand to the next.
International Marketing Strategy
Run market-specific campaigns rather than translating UK campaigns. Local influencers, local SEO strategy (German keywords are different from English translations), local social media presence (WeChat for China, VK for Russia, Line for Japan). Allocate a genuine testing budget — 3 months, measurable KPIs, clear pass/fail criteria. If a market doesn’t reach threshold after proper investment, withdraw rather than continuing with a half-hearted presence.
