Revenue Is Vanity — Profit Is Sanity
Many Shopify store owners celebrate revenue milestones while unknowingly running at a loss. A £1M/year store can be less profitable than a £200k/year store if the first has poor margins, high ad dependency, and excessive platform costs. Understanding true profitability — not just gross revenue — is the difference between building a sustainable business and running a very busy cash flow trap.
The Margin Stack
- Revenue — total sales including shipping collected
- Less: COGS (Cost of Goods Sold) — product cost, manufacturing, packaging materials. Leaves Gross Profit
- Less: Fulfilment costs — shipping outbound, 3PL pick-and-pack fees, returns processing. Leaves Contribution Margin 1
- Less: Variable marketing costs — paid ad spend, affiliate commissions, influencer fees. Leaves Contribution Margin 2
- Less: Fixed costs — Shopify subscription, apps, staff, warehouse rent, accounting, legal. Leaves Net Profit
Healthy Margin Benchmarks
- Gross margin: 50–70% for most physical products. Below 40% = limited room for marketing investment
- Contribution margin after fulfilment: 40–60%
- Contribution margin after marketing: 25–40% (implies 15–25% marketing efficiency)
- Net profit margin: 10–20% for a well-run DTC Shopify store
Hidden Margin Killers
- Returns — a 25% return rate on a product costs more than people realise: product returned, restocking cost, outbound shipping not recovered, inbound returns shipping often absorbed
- Discount dependency — if 40% of orders use a discount code, your effective margin is significantly lower than your listed price margin
- App subscription creep — 20 apps at £30 average = £600/month that rarely gets reviewed against ROI
- Abandoned cart recovery costs — discount codes in recovery emails come out of margin
- Chargeback fees — each chargeback costs £15–£25 plus the product value plus fulfilment
Improving Margins Without Raising Prices
- Negotiate better COGS at volume milestones with suppliers
- Reduce return rates through better product descriptions and sizing guides
- Audit and cancel underperforming apps quarterly
- Shift marketing spend toward higher-ROAS channels (often email and SEO vs paid social)
- Increase AOV via upsells — the fulfilment cost per order doesn’t increase proportionally
