Free Shipping Is the Number One Factor in Ecommerce Abandonment

63% of online cart abandonments are caused by unexpected shipping costs — the largest single cause of checkout abandonment (Baymard Institute). Offering free shipping removes this friction entirely. But “free shipping” isn’t truly free — someone pays for it: either the customer (built into product prices), the brand (absorbed as a cost), or split across both (threshold-based free shipping improves average order value to offset the cost). The strategy is about who pays and when.

Three Free Shipping Structures

1. Free Shipping on All Orders

Pros: simplest customer experience, highest conversion rate, easiest to communicate. Cons: expensive on low-AOV orders. Feasibility: viable when your average order value is high enough that carrier cost is a small percentage of order value (typically AOV > £40 for standard UK parcels where carrier cost is £3–£5).

2. Free Shipping Above a Threshold

Most common and most strategic. “Free shipping on orders over £X.” The threshold should be set at 10–15% above your current average order value — this encourages order-size uplift while only offering free shipping on orders where the margin supports it. Display a shipping progress bar in cart: “Add £12 more to unlock free shipping.” 35–40% of customers add items to qualify.

3. Build Shipping Into Price

“Free shipping” advertised, but carrier cost baked into product prices. Pros: clean pricing, no sticker shock. Cons: your prices appear higher in Google Shopping comparisons where competitors show base price + shipping. Works best for products where you’re not competing purely on price, and for stores with low carrier costs (lightweight items).

Free Shipping vs Other Incentives

Test your own audience, but as a starting point: free shipping often converts better than equivalent % discounts for new customers because shipping cost anxiety is a specific, tangible fear. “Free shipping worth £5.99” feels more concrete than “5% off (worth £3).” For loyal returning customers, exclusive discount codes often outperform free shipping because they’ve bought before without the shipping incentive.
