In a traditional Shopify store, the “head” (front-end theme that renders your store visually) and the “body” (Shopify’s backend — inventory, orders, checkout, customer data) are tightly coupled. Shopify themes render directly from Shopify’s servers using Liquid.

Headless commerce decouples the front-end from Shopify’s back-end. Hydrogen significantly reduces headless development time and makes the maintenance burden more manageable. For stores genuinely needing headless, Hydrogen is the recommended starting point over a fully custom Next.js build.

The Honest Verdict

Headless is right for: enterprise brands (£10M+ revenue) with specific performance or experience requirements, multi-channel brands needing one backend for many front-ends, and stores with genuinely complex custom UX needs.

Headless is wrong for: most growing Shopify stores where a well-optimised OS 2.0 theme delivers 90% of the performance benefit at 5% of the cost. Prioritise theme optimisation and app hygiene before considering headless.
