Why the 12 Weeks Before Peak Season Matter Most

For most Shopify stores, November and December generate 30–40% of annual revenue in 8 weeks. The preparation that happens in September and October determines whether peak season is a growth event or a operational crisis. Stores that plan 12 weeks out arrive at Black Friday with sufficient inventory, functioning email flows, optimised site performance, and tested checkout flows. Stores that start planning in late October spend peak season firefighting problems rather than capitalising on traffic.

Weeks 12–10: Inventory and Supplier Decisions

Confirm stock orders with all suppliers. Use last year’s peak sales velocity (multiplied by your growth rate) to estimate required inventory. For popular products, order 20–30% more than your model suggests — running out during Black Friday weekend is far more expensive than carrying excess stock into January. Confirm delivery timelines with suppliers and build in a buffer for delays. Any product that requires 6+ week lead time must be ordered now.

Weeks 10–8: Site Performance and UX

Run your full speed audit. Traffic spikes 3–5x during peak season — a site that loads in 4 seconds normally may load in 8+ seconds under peak load if you are not on a CDN with good edge caching. Test your checkout with simultaneous orders. Check your theme does not have memory leaks from apps that compound under high traffic. Fix any known UX issues now — peak season is not the time to deploy untested changes.

Weeks 8–6: Email Campaign Planning

Map out your full email calendar from Black Friday through December 26th. Plan campaigns at least two weeks in advance. Key sends: Black Friday teaser (3 days before), Black Friday launch, Cyber Monday, Last posting dates warning, “Final days” push, Christmas gift guides by recipient type, and a Boxing Day sale if applicable. For each send, prepare: subject line, preview text, hero image brief, product selection, and discount mechanic. Approving everything now prevents bottlenecks when the team is under pressure during the peak period.

Weeks 6–4: Advertising Setup

Build and test your Black Friday ad campaigns in Meta and Google. Use existing campaigns as the base and create new creative assets specifically for holiday promotions — offer-specific creative outperforms generic product creative at 2–3x during peak. Set budget caps that allow for automated bidding to scale without unlimited spend exposure. Load all campaigns in preview mode now so they can be activated instantly on Black Friday morning.

Weeks 4–1: Gift-Specific Features

Enable: gift wrapping option, gift message field, last delivery date communication, gift receipt option. Create a Gift Guide landing page or collection that organises products by recipient and budget. Add “Gift this” prompts on popular product pages. Confirm with your courier the last guaranteed Christmas delivery date and publish it prominently on your site, in your header, and in email campaigns. Missing Christmas is the worst outcome for a gifting store — communicate the deadline early and often.
