Red Flags to Eliminate Early
- Can’t provide 3 relevant case studies with measurable results
- Pitches before asking questions — shows they have a standard pitch, not a tailored solution
- Guaranteed results (“We’ll double your conversion rate”) — no ethical agency guarantees outcomes they can’t fully control
- No clear process for how the project will be managed — “we’ll figure it out as we go” is a warning sign
- Reluctance to provide client references for direct contact
- Locked IP: they own the theme/code, not you
Evaluating Proposals
- Does the proposal show they understood your brief, or is it generic?
- Is the scope clearly defined, or is everything “to be discussed”?
- Are deliverables, timelines, and milestones specific?
- What are the payment terms and milestone structure? (Never pay 100% upfront)
- Who specifically will work on the project — not just team bios, but which person does which task?
- What does handover look like? Training, documentation, ongoing support?
Building a Productive Agency Relationship
Provide access on day one: Shopify admin, Google Analytics, Google Search Console, existing brand assets. Designate a single point of contact. Give honest, timely feedback rather than letting issues accumulate. Measure the relationship on outcomes (conversion rate, revenue, rankings) not just deliverable completion. Good agencies want to be measured on results — it’s how they improve and how they win case studies. Bad agencies prefer you judge them on outputs.
