The Discount Trap

Discounting is a sugar hit — instant revenue spike, followed by dependency. Once your customers learn they can get 20% off by waiting for your next promotion, full-price sales decline. You’ve trained them to wait. The brands that discount constantly (fashion retailers in perpetual “sale” mode) experience declining margins, brand devaluation, and customers who never pay full price. Strategic discounting — used deliberately, for specific outcomes, with clear rules — drives revenue without destroying brand equity.

When Discounts Are Worth It

  • New customer acquisition — a welcome discount (10–15% for email sign-up) acquires customers at a known cost. Justified because the LTV exceeds the discount
  • Clearing end-of-line stock — discounting excess inventory is better than holding or destroying it. But discount to a separate audience (email list only) rather than site-wide
  • Seasonal events (BFCM) — customers expect BFCM deals. Not discounting means losing sales to competitors who are. Run with clear start/end dates and don’t extend
  • Win-back campaigns — lapsed customers who haven’t bought in 90+ days respond to offers. The alternative is losing them entirely

When Not to Discount

  • To drive revenue when you’re “quiet” — this trains customers to wait for promotions
  • On new products — launch at full price; let the market set value before you cut it
  • In response to a single negative review or customer complaint — offer service recovery, not price concessions
  • When your prices are already competitive — discounting competitive prices just destroys margin

Discount Alternatives That Work Better

  • Free shipping threshold — “Free shipping on orders over £50” increases AOV without price reduction
  • Gift with purchase — “Free gift worth £15 with orders over £75” adds value without reducing perceived price
  • Loyalty points — reward repeat purchase with points that convert to future discounts. The discount is deferred and tied to loyalty
  • Bundle pricing — “Buy 2 for £35 (usually £40)” — customers feel they’re getting value, you’re increasing AOV
  • Early access — “Subscribers get access to new arrivals 24 hours before public launch.” Scarcity-driven without price reduction
