Fulfilment Is Where Promises Become Reality
Every marketing promise — “3-day delivery,” “beautifully packaged,” “hassle-free returns” — is fulfilled in the warehouse, not online. Poor fulfilment destroys brand reputation faster than poor marketing. Late deliveries, damaged packaging, wrong items, out-of-stock surprises — these are the customer experience failures that generate negative reviews, chargebacks, and social media complaints. Getting fulfilment right is as strategic as getting marketing right.
Self-Fulfilment: When It Makes Sense
Packing orders yourself from a home office, garage, or small warehouse makes sense at under 30–50 orders per day. You control quality, packaging standards, and order accuracy. The downside: time cost is significant (1–2 minutes per order = 1–2 hours for 60 orders), scaling requires physical space and staff, and your pick/pack efficiency will never match a dedicated 3PL. Use self-fulfilment to learn your operation and define your standards before transitioning to a 3PL.
Third-Party Logistics (3PL): When to Make the Switch
Signs you need a 3PL: orders take more than 1 hour per day to fulfil, you’re missing same-day dispatch cutoffs, peak season overwhelms your capacity, you’re paying storage rent where a 3PL would be cheaper per unit, or you want to offer next-day delivery without the delivery network of a large carrier. Good UK 3PLs for Shopify stores: Huboo, Zendbox, Whiplash, Fulfilment by Amazon (FBA) for Amazon-centric stores.
Choosing a Shipping Carrier
- Royal Mail — best for lightweight packets under 2kg, tracked options, extensive network
- DPD — 1-hour delivery windows, excellent tracking UX, best for parcels 2–30kg, premium customer experience
- Hermes/Evri — lowest cost option, good for lower-value orders where speed isn’t critical
- DHL Express — international shipping, documents and samples
- Shopify Shipping — negotiated rates with USPS, UPS, DHL for US stores. Not available in UK
Fulfilment KPIs to Track
- Order accuracy rate — percentage of orders picked and packed correctly. Target 99.5%+
- On-time dispatch rate — percentage of orders dispatched within your stated SLA
- Fulfilment cost per order — carrier + packaging + labour. Track vs revenue to understand margin impact
- Return rate — high returns often indicate fulfilment errors or product description mismatches
- Customer contact rate about orders — what percentage of customers contact you about order status? High rate indicates communication gaps
