Why Wholesale-to-DTC Is One of the Most Strategic Pivots Available
A brand selling to retailers at 50% wholesale margin, then the retailer marking up to consumers, is leaving the consumer margin on the table. Direct-to-consumer removes the retailer intermediary: you sell at full retail margin, build the customer relationship yourself, own the data, and control the brand experience end-to-end. The DTC transition doesn’t have to mean abandoning wholesale — many successful brands run both channels strategically.
DTC vs Wholesale Economics
Wholesale: sell 100 units at £10 each = £1,000 revenue, no marketing cost, fast cash. DTC: sell 100 units at £20 each = £2,000 revenue, but you absorb marketing cost (£200–£400 for paid acquisition), fulfilment (£150–£300), and customer service. Net margin might be similar initially — but DTC builds customer data, repeat purchase relationships, and LTV that wholesale never delivers. At scale, DTC unit economics typically outperform wholesale significantly.
Building Your Direct Audience
- Extract value from existing retail presence: add QR codes to product packaging that link to your DTC store registration page
- Develop warranty registration — “Register your product for warranty” captures buyer details even when purchased through retail
- Social media: use your brand’s social following (often built via retail exposure) to drive DTC awareness
- PR and content: brand coverage drives DTC discovery directly
Protecting Retailer Relationships
Major retailers (John Lewis, Amazon) often require MAP (Minimum Advertised Price) agreements or have “exclusivity” clauses in contracts. Review your wholesale contracts before launching DTC. Most contracts allow DTC sales at the same or higher price as retail. Avoid undercutting your retail partners on price — this destroys the wholesale relationship and may trigger contract termination. Instead, differentiate DTC with exclusive bundles, personalisation, subscription options, or early access to new products.
DTC-First Products
The cleanest wholesale-to-DTC transition: create products or variants exclusive to your DTC channel. Your retail partners stock your standard range; your DTC store offers limited editions, personalised versions, subscription bundles, and new-release first access. This builds DTC audience without cannibalising wholesale relationships — and gives customers a compelling reason to buy directly from you.
