Why Lapsed Customers Are Worth Fighting For
A customer who bought from you once already knows your brand, trusts your products, and has given you payment details. Re-engaging them costs a fraction of what acquiring a new customer costs. Even a 10% win-back rate on 500 lapsed customers is 50 recovered sales with no ad spend.
The question is when to launch a win-back campaign and what to say. Get this wrong and you accelerate the unsubscribes that hurt your deliverability. Get it right and you recover revenue that was already written off.
Defining “Lapsed”: When Should You Start?
The right window depends on your typical repurchase cycle:
- Consumables / FMCG (supplements, coffee, skincare): 60–90 days since last purchase
- Fashion / apparel: 90–120 days since last purchase
- High-ticket / low-frequency (furniture, electronics): 180–365 days
Also define “lapsed email engagement” separately: subscribers who haven’t opened an email in 90–180 days regardless of purchase history. Both groups get win-back treatment, but the messaging differs.
The 3-Email Win-Back Sequence
Email 1: The “We Miss You” (Week 1)
Warm, personal, non-promotional. The goal here is to remind them why they liked your brand in the first place. Show your newest products or a “what’s changed since you last visited.” Don’t offer a discount yet — you want to see if they re-engage on brand value alone first.
Subject line: “We haven’t heard from you in a while, [First Name]” or “It’s been a while — look what’s new”
Email 2: The Value Reminder + Social Proof (Week 2)
If no open or click from Email 1, follow up with proof that others are loving your products right now. Show recent 5-star reviews, bestselling products, and press mentions. Frame it as “You might have missed this” — news about what’s changed, new collections, improvements made.
Subject line: “What other [Brand Name] customers have been buying” or “In case you missed it — our most popular products right now”
Email 3: The Incentive + Last Chance (Week 3)
Final email. Make an offer — typically 10–15% off or free shipping. Create genuine urgency: the offer expires in 48–72 hours and after that, you’ll be removing them from your active list (you don’t need to say this — just let the offer expire).
Subject line: “Your special offer expires in 48 hours, [First Name]” or “Last chance — 15% off, just for you”
After the Win-Back Sequence: List Hygiene
Subscribers who go through all 3 emails without opening should be suppressed from your main marketing list. This isn’t giving up — it’s protecting your sender reputation. A suppressed contact still exists in your database; you can try to re-engage them again in 6 months or reach them via paid ads.
Maintaining a clean list where 40%+ of recipients open your emails is more valuable than a large list with 10% open rates. Inbox providers use engagement signals to decide whether your emails go to Primary, Promotions, or Spam.
Win-Back Results You Should Expect
- Email 1 open rate: 15–25% (lower than regular emails — these are cold contacts)
- Email 3 conversion rate: 3–8% of those who receive it
- Overall win-back rate: 5–15% of lapsed segment
