When a Shopify store comes to us stuck at 0.8% or 1% conversion rate, we don’t start by guessing what’s wrong. We run a structured, systematic audit that looks at every touchpoint in the buyer’s journey — from the first impression to the completed purchase — and identifies exactly which elements are killing conversions.

This post reveals the exact audit process we use at OneOnic. You can run this yourself, hire someone to run it for you, or use it to evaluate whether an agency is doing thorough work on your behalf.

Phase 1: Data Collection (Before Touching Anything)

The worst thing to do in a conversion audit is start making changes based on opinion before you’ve looked at the data. Phase 1 is entirely about gathering information without bias.

Quantitative Data Pull

Pull 90 days of data from Shopify Analytics and Google Analytics 4. We’re looking at: conversion rate by traffic source, conversion rate by device (mobile vs desktop), conversion rate by landing page, add-to-cart rate, checkout abandonment rate, average session duration by traffic source, bounce rate by traffic source, and top exit pages. This data tells us where the funnel is leaking and which segments are performing differently.

Qualitative Data Collection

We install Microsoft Clarity (or review existing Hotjar data) and collect session recordings filtered to three segments: bounced visitors on the top product page, visitors who added to cart but didn’t checkout, and visitors who reached checkout but abandoned. These recordings show us exactly why the funnel is leaking — the things that never appear in quantitative reports.

Technical Baseline

We run the store through Google PageSpeed Insights (both mobile and desktop), GTmetrix for waterfall analysis, and check for JavaScript errors in the browser console on all major pages. We also verify pixel event firing using Meta Pixel Helper and Google Tag Manager’s preview mode. A broken tracking setup is a conversion killer that’s invisible unless you specifically test for it.

Phase 2: The 7-Point Experience Audit

With data in hand, we evaluate the store against seven experience dimensions:

1. First Impression (0–3 Seconds)

We open the store on a cold incognito window on a mid-range Android phone and record what we observe in the first three seconds. The key questions: Is the value proposition immediately clear? Does the visual design signal quality appropriate to the price point? Is there an immediate call to action? Is anything distracting from the core message?

A good first impression passes the “what, who, why” test: a visitor can answer “what this store sells,” “who it’s for,” and “why I should care” without scrolling or reading small text. Failure on any of these three usually means a homepage redesign or hero section rework is needed.

2. Navigation and Findability

We ask someone unfamiliar with the store to find a specific product category within 30 seconds using only the navigation. Common failures: too many top-level navigation items (more than 6 creates choice paralysis), unclear category labels, no search bar visible on mobile, dropdown menus that don’t work properly on touch screens. Navigation failure is a silent conversion killer — visitors who can’t find what they want simply leave.

3. Product Page Quality

We audit the top 3 product pages by traffic against a 20-point checklist. The highest-impact items: above-fold placement of Add to Cart on mobile, presence and quality of customer reviews, image variety (product alone, lifestyle, detail, scale reference), benefit-led description copy, visible return policy, and competitive pricing context. Most stores fail 4–8 of these 20 points on their first audit.

4. Trust Architecture

Trust isn’t built in one place — it’s distributed across the entire store. We map all trust signals and their placement: reviews (product pages, homepage), guarantee messaging (near Add to Cart), security badges (checkout), about page (navigation), contact information (header or footer), social proof (homepage, product pages), media mentions (homepage if applicable). Stores that concentrate trust signals only in one place (typically the checkout) lose buyers who need trust established before they’ll even add to cart.

5. Cart and Checkout Experience

We complete a test purchase on mobile and desktop, noting every friction point. We specifically look for: visibility of shipping costs before checkout, guest checkout availability, number of checkout steps, payment method variety, form field count and autofill behavior, error message clarity (what happens when you enter an invalid credit card?), and post-purchase confirmation experience. Checkout abandonment is the last opportunity to save a sale — friction here is the most expensive type of conversion killer.

6. Mobile Parity

We run every element of the audit on mobile specifically, because mobile and desktop experiences often diverge in ways store owners don’t realize. We’ve seen stores where the desktop experience scores 8/10 and the mobile experience scores 3/10 — yet mobile drives 70% of the traffic. Mobile parity isn’t optional; it’s where the money is.

7. Post-Purchase and Retention

Acquisition-only thinking leaves money on the table. We audit the post-purchase experience: the order confirmation email (does it build excitement and provide clear shipping information?), the shipping notification email (does it include a product review request?), the review request sequence (is it timed correctly at 7–14 days post-delivery?), and the win-back email sequence for customers who haven’t purchased in 90+ days. For many stores, improving the post-purchase sequence adds 15–25% more revenue from the same acquisition spend.

Phase 3: Prioritized Fix List

After the audit, we deliver a prioritized list of fixes organized by:

  • Critical (fix immediately): Anything that is actively breaking the conversion flow — slow mobile speed, broken checkout elements, missing trust signals at decision points
  • High priority (fix this week): Elements that are measurably underperforming relative to benchmark — product page structure, copy quality, review presence
  • Medium priority (fix this month): Improvements that will lift performance but aren’t the primary bottleneck — email sequences, retargeting setup, product photography
  • Low priority (backlog): Nice-to-have improvements for a mature store — loyalty programs, subscription options, advanced personalization

What “Doubling Conversions” Actually Looks Like

When we say we can double conversions, we’re not talking about magic. We’re talking about a 1% store with fundamental trust, speed, and UX problems — fixing those problems reliably moves conversion rate to 2–2.5%. A 2% store with solid fundamentals but weak product page copy and no social proof — improving those reliably moves it to 3–4%.

Doubling conversions is simply the result of fixing the specific things that are most actively preventing purchases. The audit identifies them. The prioritized fix list sequences them. The implementation executes them. Measure after each change, and the improvement is reliable and predictable.

The stores that don’t see improvement are the ones that make random changes based on gut feeling rather than data — or that fix low-priority items while leaving critical conversion killers in place. The audit process eliminates both of those failure modes.
