The Three Fulfilment Options for Shopify Stores
How you fulfil orders determines your costs, your delivery speed, your ability to scale, and your control over the customer unboxing experience. Every Shopify store starts with in-house fulfilment and most eventually evaluate moving to a third-party logistics provider (3PL) or, for US-based merchants, the Shopify Fulfilment Network. Understanding when to transition — and to what — is one of the most important scaling decisions a founder makes.
In-House Fulfilment
You pack and ship orders yourself from a home, office, or small warehouse. Full control over packaging, inserts, and presentation. Zero pick-and-pack fees. The unit economics work at low volumes — below 20–30 orders per day, the cost of your own time is often less than 3PL per-order fees.
The challenges emerge with growth. At 50+ orders/day, packing consumes a full working day. At 100+ orders/day, you need staff, space, and systems. Errors increase, fulfilment speed becomes a competitive disadvantage, and the founder’s time is consumed by logistics rather than growth. This is typically the trigger point for evaluating outsourcing.
Third-Party Logistics (3PL)
A 3PL receives, stores, picks, packs, and ships your inventory on your behalf. You pay per unit stored, per order fulfilled, and per kg shipped. For UK-based stores, established 3PLs include Huboo, Fulfilment by Hubspot, Fulfilment Crowd, and dozens of regional providers. Costs typically range from £2.50–£5.00 per order for basic fulfilment, plus storage fees of £5–£12 per pallet per week.
The 3PL model makes sense when: you are shipping above 30 orders/day, you want to offer next-day delivery without holding your own couriers, you are expanding to international markets and want storage in multiple countries, or your storage needs exceed your home/office capacity.
Shopify Fulfilment Network (SFN)
SFN is Shopify’s own 3PL network, currently available to US-based merchants. It integrates directly with your Shopify admin — no separate platform, no API configuration. Shopify uses machine learning to distribute inventory across multiple US fulfilment centres based on your order history, reducing average delivery distance and transit times.
SFN is competitive in the US market but not available in the UK as of 2026. UK merchants should use a local 3PL with a strong Shopify integration (Huboo has a native Shopify connector, as does Mintsoft and Veeqo).
Choosing the Right 3PL
Evaluate 3PLs on: Shopify integration quality (auto-sync orders, real-time inventory), per-order cost at your current and projected volume, storage cost per pallet, error rate (ask for their order accuracy SLA — anything below 99.5% is poor), same-day cut-off time (orders received before what time ship that day?), and returns processing capability.
Request a pilot: send 100 orders through the 3PL before committing. Check actual delivery times against promised times. Review error reports. Visit the warehouse if possible — the operational culture of a 3PL shows in its physical environment.
Hybrid Fulfilment
Some stores use hybrid models: 3PL for standard SKUs, in-house for personalised or premium products that require special handling. Subscription boxes are often fulfilled in-house for the first 500 subscribers due to curation complexity, then migrated to specialist subscription box 3PLs at scale. Match your fulfilment method to your product requirements, not a one-size-fits-all model.
