Why Black Friday Preparation Starts 8 Weeks Out
Black Friday and Cyber Monday (BFCM) represent the single largest revenue event of the year for most Shopify stores — often generating 5–10x normal weekly revenue in a single week. Stores that prepare systematically generate far more than stores that decide on discounts 48 hours before and email their list on Black Friday morning.
This 8-week countdown covers every preparation task, when to do it, and why it matters.
Week 8 (10 Weeks Before BFCM): Strategy and Inventory
- Decide your discount strategy: percentage off, buy-more-save-more, free gift, or category-specific deals
- Calculate the minimum discount needed to generate urgency vs your margin floor
- Place inventory orders NOW for any products you’ll need to fulfil BFCM demand — lead times from suppliers are often 4–8 weeks

Week 7: Email List Building

Week 4: Teaser Campaign Launch

- Begin warming your paid ad audiences — retargeting audiences need to be built up before BFCM for maximum efficiency
- Increase SMS and email sends to warm up deliverability and engagement metrics before the main campaign
Week 3: Pre-BFCM Sale for Subscribers
Many stores now run a “Black Friday starts early for subscribers” campaign the week before. This rewards your most loyal customers with early access and spreads orders across a longer window, reducing fulfilment pressure on the actual Black Friday/Cyber Monday weekend.
Week 2: Final Preparation
- Final inventory check and supplier confirmation for all BFCM stock
- Arrange additional customer service capacity for the BFCM period (responses will be higher volume)
- Test all discount codes one final time
- Confirm all email automations are correctly configured (especially abandoned cart — it will fire heavily during BFCM)
Week 1 and BFCM Week: Execute and Monitor
- Send your BFCM email sequence as planned (Monday teaser, Wednesday reveal, Friday launch, Saturday reminder, Monday Cyber Monday)
- Monitor inventory in real-time — pause ads and mark products sold-out immediately when stock depletes
- Respond to all customer service enquiries within 2 hours during the sale period
- Monitor site performance — if Shopify shows any degradation, check their status page
